# Preparing for a Diagnostic

> A client checklist for sponsors and process owners before Iris evidence collection begins.

## Before kickoff

Please identify:

* the business problem you want to understand;
* the process start and end points;
* the executive sponsor;
* the process owner;
* representative frontline participants;
* relevant adjacent teams;
* the main systems used during the workflow;
* important deadlines or decisions.

## Stakeholder selection

Include people who own the outcome, manage the process, perform the work regularly, handle exceptions and receive important handoffs.

Avoid selecting only senior managers; frontline evidence is important for understanding the real workflow.

## Participant preparation

The consulting team will confirm who should complete an Iris interview and where consent-based screen observation would add useful task-level evidence. Not every participant needs both.

## During the engagement

Please help ensure stakeholders are available, questions are answered promptly and material findings are reviewed by the appropriate owners.

The goal is a validated view of the current state and a clear decision on what should happen next.
